The challenge

Real estate search in Singapore is dominated by the major property portals for listings themselves, and by a large volume of career-related searches around becoming an agent, which crowds out genuine client-intent searches for anyone trying to find a good agent through content alone. A boutique two-agent team competing against big agencies with hundreds of listings and much larger marketing budgets cannot win on listing volume, so the real opportunity is neighbourhood and transaction-type authority: a specific estate, a specific property type, a specific kind of transaction such as first-time HDB upgraders, where deep, honest content builds trust a portal listing never can. The newer complication is AI-answer visibility. When someone asks ChatGPT “what’s the process for selling an HDB flat in Singapore” or gets a Google AI Overview for “how much commission does a property agent charge,” the answer is pulled from a page with clear, specific process and fee detail, not from an agent’s personal profile page.

This client ran a small, well-regarded two-agent team with strong repeat and referral business in one estate, but the website was built around listings and a contact form, with no content explaining the actual selling or buying process, fees, or what made this team different from a portal search or a larger agency. Google Business Profile reviews were solid, but the agency wasn’t ranking for any process- or neighbourhood-specific searches, and it wasn’t appearing in any AI-generated answers about buying or selling property in Singapore.

The work

What we did

Phase 1 · Months 1–2

Audit before assumptions

We audited the existing site, lead-capture flow, and Google Business Profile, checking page speed, mobile usability, schema presence, and how (or whether) the buying and selling process and fees were explained anywhere. We pulled real Singapore search data for property-agent-related terms, carefully separating genuine client-intent searches from the much larger volume of career-intent searches in the same space.

Property search is unusually crowded with non-client search intent, so the audit’s central job was identifying which specific, real client-facing searches this two-agent team could realistically win.

Phase 2 · Months 2–3

Keyword-to-page map

We mapped genuine client-intent terms, process questions, fee questions, neighbourhood-specific searches, and transaction-type searches like first-time HDB upgrading, against specific pages, most of which needed to be built from scratch.

A boutique team cannot out-list a big agency or a portal, so the map deliberately concentrated on process transparency and neighbourhood depth, the two things a smaller team can actually do better than a larger, more generic competitor.

Phase 3 · Months 3–5

Content and technical execution together

We built out process and fee-transparency pages, a neighbourhood-specific resource for the estate the team specialises in, fixed page speed and mobile issues on the enquiry form, and added structured data for the business listing.

Property transactions are high-stakes and low-frequency, so trust-building content had to land alongside technical fixes. A fast site with no real answers converts just as poorly as a slow one with good content.

Phase 4 · Months 5–6

AI-answer visibility

We added structured, source-worthy detail an AI answer engine can pull from directly: clear process explanations, transparent fee guidance, and FAQ-style content answering the exact questions people ask conversational tools about buying or selling property in Singapore, plus schema markup to support it.

AI Overviews and chat answers favour clear, specific process and fee detail over vague “we help you buy and sell” copy, so this phase gave the team a genuine shot at being the source cited for real transaction questions.

Phase 5 · Month 7

Refinement against a locked content standard

In the final month we reviewed which pages were ranking and being cited, then tightened weaker pages against a locked content and quality standard rather than adding more pages for volume’s sake.

For a small, boutique team, a handful of precise, genuinely useful process and neighbourhood pages will consistently outperform a large number of generic listing pages competing against portals and bigger agencies.

What this means

Key takeaways

01

If you run a boutique real estate agency in Singapore, most of the visible search volume in this space is about becoming an agent, not hiring one, so do not be discouraged by low apparent numbers. The real client-intent searches are smaller but genuinely reachable, especially around process and neighbourhood specificity.

02

You cannot out-list a big agency or a portal, but you can out-explain them. Clear, honest content about fees, process, and what actually happens during a transaction builds more trust with a nervous first-time seller than another listing page ever will.

03

AI-answer visibility rewards exactly this kind of process and fee transparency. Vague “we help you buy and sell” copy doesn’t get cited when someone asks an AI tool a real question about commission or the selling process; a clear, accurate answer does, because that’s what these tools are built to pull from.

FAQ

Common questions, answered properly

Most boutique teams start seeing movement on process and neighbourhood-specific pages within 8 to 12 weeks, with fuller results building across a 6 to 7 month engagement. AI-answer citations tend to follow once there’s enough structured, transaction-focused content on the site.
Portals put you next to every other agent listing the same property type, and they don’t let you explain your process, fees, or track record in your own words. Your own site ranking directly gives you enquiries that come to you specifically, with no portal fees and no direct comparison shopping on the same page.
It refers to whether your agency gets cited when someone asks a tool like ChatGPT, Perplexity, or Google’s AI Overview a question such as what commission a property agent charges or what the HDB resale process involves. These tools pull from pages with clear, specific detail rather than a listing page, so it’s distinct work from classic SEO.
Yes, particularly for process, fee, and neighbourhood-specific searches, where a big agency’s generic pages often lose to a smaller team with a detailed, accurate, specific page on that exact topic. Larger agencies compete at scale for the broadest terms, which leaves plenty of specific searches genuinely open.
